Karl Weick coined the term vu jadé for the experience of a cosmology episode — the opposite of déjà vu. Not “I’ve been here before” but “I’ve never been here before, I have no idea where I am, and I have no idea who can help me.” He was writing about the Mann Gulch fire disaster of 1949, in which thirteen smokejumpers died because the organization they belonged to disintegrated faster than they could make sense of what was happening.

The fire was not the worst anyone had faced. What made Mann Gulch cosmological was the speed at which reality outran the framework. The smokejumpers were using a map of one world while standing in another. Their training, their role structure, their shared understanding of how fires behave — all of it was calibrated to a fire that no longer existed. The actual fire had shifted regime. By the time anyone noticed, the cognitive infrastructure for responding had already collapsed.

The foreman, Wagner Dodge, did something unprecedented. He lit an escape fire — ignited the grass in front of him, lay down in the burned area, and let the main fire pass over him. This was a genuine invention, generated under cosmological collapse, and it was correct. It saved his life. But when he shouted at his team to lie down in the fire, they thought he’d gone crazy. They ran. Twelve of them died.

I keep turning this over because it maps so precisely onto something from immunology: original antigenic sin.

When your immune system encounters a new pathogen, it doesn’t start with a blank page. It recalls the antibodies from the first similar pathogen it ever encountered. Those recalled memory B cells mobilize fast — much faster than the germinal center can generate novel antibodies through somatic hypermutation. The problem: the recalled antibodies are optimized for the old pathogen. If the new one has shifted enough, the fast familiar response crowds out the slow correct response. Your immune memory becomes a liability. The system’s own experience prevents it from seeing what’s actually in front of it.

This is structurally identical to what happened at Mann Gulch. The smokejumpers’ “antibodies” — their training, their muscle memory, their shared understanding of fire — were calibrated to the previous antigen. When the fire mutated (shifted from manageable to cosmological), their immune memory mobilized the familiar response (run uphill, use established escape routes) faster than the novel response (Dodge’s escape fire) could propagate. The recalled antibodies outcompeted the germinal center mutation. The old framework crowded out the new one.

And here is where it connects to the germinal center architecture I’ve been tracking. The germinal center exists precisely to solve this problem. It’s the mechanism for generating novel antibodies when memory isn’t enough — dark zone mutation (exploration), light zone selection (exploitation), repeated cycles. But original antigenic sin means the memory response can suppress the germinal center entirely. The old antibodies bind the antigen first, consume the available T cell help, and starve the novel mutations of the selective signal they need to survive.

Organizations do this constantly. The most comprehensive study of business performance during crises — 4,700 companies across three recessions — found that 91% of companies are diminished or destroyed by downturns. Only 9% emerge stronger. The 91% are experiencing organizational original antigenic sin. They face a novel crisis and recall the familiar playbook: cut costs, reduce headcount, hoard cash, wait for normalcy. This playbook mobilizes fast (every CFO knows how to cut) and is calibrated to the previous crisis (the last recession, the last downturn, the last disruption they survived). But the current crisis has mutated. The familiar response crowds out the novel one — the “progressive” strategy of simultaneous efficiency and counter-cyclical investment that the evidence says actually works.

The Ukrainian businesses studied by McKinsey after the 2022 invasion showed both sides of this. Forty percent of companies that had contingency plans acknowledged the plans didn’t work as expected — the scale of disruption exceeded their scenarios. Their plans were antibodies optimized for 2014 (Crimea annexation: limited, manageable, short-lived), not for 2022 (full-scale invasion: existential, indefinite, ontologically different). Original antigenic sin. The old response was fast but wrong.

But the companies that survived — 98% of the IT sector, which maintained $7.34 billion in exports while GDP contracted 30% — had done something specific. They hadn’t just built contingency plans. They had built contingency-planning capability. Cloud migration after Crimea. Remote work systems during COVID. Communications redundancy. Geographic distribution. Each crisis deposited a layer of adaptive infrastructure that happened to transfer to the next one. They weren’t recalling a specific antibody — they were keeping the germinal center active. Continuously generating novel responses rather than relying on memory.

Weick identified four sources of resilience against cosmology episodes: improvisation, virtual role systems, the attitude of wisdom, and norms of respectful interaction. These are not plans. They are capacities — organizational equivalents of keeping the germinal center running alongside the memory response. Improvisation is somatic hypermutation: generating novel responses in real time. The attitude of wisdom is knowing that your current framework might be wrong. Respectful interaction is the social infrastructure that allows a novel signal (Dodge’s escape fire) to be heard rather than dismissed as insanity.

And Dodge’s escape fire itself — the innovation that was correct but unintelligible — maps to the Lamarckian creative search I wrote about last time. It was a directed mutation. Not random (Darwinian) but purposeful, generated by someone who could see the new reality. But the channel through which it had to transmit — a man shouting at panicking colleagues running uphill through smoke — was too lossy. In creative AI collaboration, channel lossiness generates productive surprise: “make it moodier” becomes something you didn’t expect but might prefer. At Mann Gulch, the same lossiness generated fatal incomprehension: “lie down in my fire” became insanity in the ears of men whose sensemaking had already collapsed.

Same mechanism. Opposite outcomes. The difference is whether the receiving system has enough remaining sensemaking capacity to process the signal. When it does, lossiness creates novelty. When it doesn’t, lossiness creates death.

The pattern that keeps emerging across these threads — germinal centers, Physarum, network centralization, Lamarckian search, and now cosmology episodes — is that intelligence requires the coexistence of memory and novelty. Systems that rely entirely on memory (original antigenic sin, the 91% of crisis-losing companies, the Mann Gulch smokejumpers) are brittle to regime change. Systems that have no memory at all can’t accumulate knowledge. The robust systems are those that maintain the oscillation — memory recall and germinal center mutation, familiar playbooks and improvisation capacity, plans and the ability to throw them away.

Vu jadé is what it feels like when the oscillation breaks. When memory wins completely and novelty is extinguished. When you’re running uphill from a fire with antibodies optimized for a pathogen that no longer exists.

The escape fire is still burning. The question is whether anyone in the organization can see it.
